What a 10-person marketing and sales team really costs vs an AI growth system
Salaries are the visible half of the cost of hiring a sales team. Benefits, recruiting, ramp, tools and management take it 35 to 45 percent higher; an operator with an AI stack changes the equation for six of the ten roles.

In 2019 I sat in a budget meeting where a regional director asked for ten new heads in marketing and sales. The spreadsheet listed salaries. It did not list recruiting fees, the three months each seller would spend ramping, the manager the ten would need, or the eleven software seats that came with them. Approved on salaries alone, the plan cost roughly forty percent more than the number on the slide.
The cost of hiring a sales team is still the number most founders underestimate, and in 2026 there is a second column to compare it against: an operator running an AI growth system. This article puts both columns side by side with sourced figures for the US, the Netherlands and Türkiye, and is candid about what the AI column cannot do.
What a 10-person marketing and sales team costs in cash compensation
A ten-person growth team in the United States costs about $1.1 million a year in cash compensation before benefits, tools or management time; in Amsterdam the same structure costs about €830,000. The composition below is a typical mid-market B2B build: one head of growth, two marketing managers (demand generation and marketing operations), one content marketing manager, three sales development representatives and three account executives.

US figures are Glassdoor median total pay for head of marketing, marketing manager, content marketing manager and account executive, all 2026. The SDR line uses the median on-target earnings of $80,000 ($55,000 base, $25,000 variable) from The Bridge Group's 2025 SDR report, which is more conservative than Glassdoor's $104,004. Amsterdam figures are Glassdoor medians for head of marketing, marketing manager, SDR and account executive.
Türkiye is cheaper in nominal terms but not in the way owners expect. On kariyer.net, applicants' 2026 net salary expectations run at 122,300 TL a month for a marketing manager, 104,500 TL for a sales manager, 66,500 TL for a marketing specialist and 52,500 TL for a sales specialist. A ten-person team on those lines is roughly 690,000 TL net a month; employer social security adds 23.75 percent on gross per 2026 SGK rates, and annual inflation of 31.51 percent in August 2026 means every salary line moves twice a year.
The costs the salary spreadsheet leaves out
Fully loaded, the ten-person team costs roughly 35 to 45 percent more than its cash compensation, which takes the US example to about $1.5 million and the Amsterdam example to about €1 million a year. Four items account for the gap.
Employer burden
The US Bureau of Labor Statistics puts benefits at 30 percent of total private-industry compensation in June 2026: $14.07 of every $46.89 paid per hour worked. In the Netherlands, mandatory employer contributions add roughly 15 percent on top of gross salary, before the statutory 8 percent holiday allowance.
Hiring and ramp
SHRM's benchmark puts the hard cost of a hire at nearly $4,700, and notes that hard costs are only 30 to 40 percent of the total once managers' interview time is counted. Ten hires is therefore $47,000 in direct spend and a season of the leadership team's attention. Then comes ramp: The Bridge Group measures average SDR ramp at 3.0 months, the shortest since 2010, and average tenure at 1.9 years. A three-person SDR pod is thus always partly ramping, and you rebuild it roughly every two years.
Tools
Ten people need seats. HubSpot Sales Hub Professional is $90 per seat per month plus a $1,500 onboarding fee; Apollo Professional is $79 per user per month; Clay Growth starts at $446 a month. A realistic stack for six sellers and four marketers lands between $2,000 and $3,000 a month, or about $30,000 a year, before advertising spend.
Management overhead
The Bridge Group's data shows SDR quota attainment at 60 percent in 2025, the lowest in the study's history, and Salesforce's State of Sales finds reps spend 60 percent of their time on non-selling tasks. A ten-person team buys you, in practice, four people's worth of customer conversation and six people's worth of data entry, list building, drafting and reporting.

What an AI growth system costs instead
An AI growth system, meaning one operator-engineer plus a software stack that does the enrichment, drafting, sequencing and reporting, costs about one senior salary plus $8,000 to $12,000 a year in software. The 60 percent of non-selling work that the ten-person team absorbs in payroll is exactly the work that the stack does well.

The software column is small because the unit economics of models have collapsed. Claude Sonnet 5 is priced at $2 per million input tokens and $10 per million output tokens; drafting 5,000 personalised first-touch emails a month, with research context, costs well under $100. Sending platforms such as Instantly ($97 a month for 25,000 contacts) and Smartlead ($94 a month for 30,000 active leads) include unlimited mailboxes and warm-up. HeyReach runs LinkedIn at $79 per sender, Attio starts at $44.35 per user, and n8n is €50 a month for 10,000 workflow executions, or free self-hosted.
The comparison is not ten people against zero. It is ten people against one person who owns a system, and that person still needs closers behind them once meetings are booked. The honest framing is that the operator replaces the six people doing non-selling work, and the stack replaces the tools they would have used badly.
What the AI system cannot replace
An AI growth system cannot close, cannot build trust in a room and cannot decide what your company should be known for. Three limits deserve a plain statement before any owner cuts a hiring plan.
First, buyers still want a human at the moment of decision. Gartner's survey of 645 B2B buyers found that 69 percent turn to a sales rep to validate AI-generated insights, even though 67 percent prefer a rep-free experience overall. The system books the meeting; a person earns the signature. For deals above roughly $30,000 in annual value, keep at least one account executive.
Second, fully autonomous "AI SDRs" are still marginal. In The Bridge Group's 2025 sample of 351 companies, AI SDRs appeared as a category for the first time and accounted for 1 percent of respondents. The reliable pattern in 2026 is AI drafting with a human approving, not AI sending unsupervised; when we run outbound at Tugam, nothing leaves without an operator reading it.
Third, the system inherits the judgement of whoever runs it. Positioning, pricing, which segment to attack first and what a credible message sounds like are decisions, not automations. McKinsey's estimate that about a fifth of current sales-team functions could be automated is a useful ceiling: a fifth of the functions, most of the hours, none of the strategy.

A 90-day plan to test the AI-system model before you hire
- Days 1–10: Price the team you were going to hire. Build the table above with your local benchmarks and add 35 to 45 percent for burden, hiring and ramp. This is the number the AI system must beat on pipeline per dollar.
- Days 1–15: Define one segment and one offer. One industry, one persona, one geography (MENA, Asia or Europe, not all three). The system's advantage is depth per segment; spreading it thin removes the advantage.
- Days 5–20: Stand up the stack. Data (Apollo or Clay), drafting (Claude API), sending (Instantly or Smartlead, HeyReach), CRM (Attio or HubSpot Starter), glue (n8n). Budget under $700 a month.
- Days 10–30: Warm domains and inboxes. Two to four weeks per inbox, starting at 10 to 15 emails a day, following Instantly's slow-ramp guidance, and meeting Google's authentication and spam-rate rules.
- Days 30–60: Run with a human gate. Every AI draft is approved by the operator before sending. Track replies per 100 contacts, meetings per 1,000 contacts and cost per meeting weekly.
- Days 60–90: Decide with data. Compare cost per qualified meeting against the fully loaded cost of the team. Hire account executives to absorb the meetings; do not hire the six roles the system now performs.
The choice is rarely ten people or none. It is whether the six non-selling roles should be payroll or a system, and whether the four selling roles should be hired before or after the pipeline exists.
